No single symptom proves a head gasket. The cluster does. Coolant disappearing with no puddle, overheating or a swinging temperature gauge, an expansion tank that pressurises or bubbles, sweet-smelling white smoke that will not clear, a misfire on one cylinder, milky oil on the dipstick, a heater blowing cold. Two or three of those together is a strong picture. One on its own frequently is not.

What this page adds is the next two questions, which matter more once you suspect it: which of the five failures you actually have, and what the repair should cost and whether it is worth doing.

If your only symptom is white smoke, start with telling coolant smoke from ordinary condensation — most of the time it is condensation, and that comparison settles it in a minute.

The head gasket seals three things that must never meet

Combustion pressure in each cylinder, coolant travelling through the water jacket, and oil going up the galleries to the camshafts. When the gasket fails, one crosses into another — and which crossing you have determines both the symptoms and the bill.

That fourth row is the one worth remembering. A cylinder-to-cylinder breach produces no smoke, no coolant loss and no overheating — just a stubborn misfire that survives new plugs, new coils and new injectors. It is found with a compression or leak-down test, and only when someone thinks to do one.

Three things that look like a head gasket and are not

  • A failed expansion tank cap. The cap holds system pressure, which raises coolant’s boiling point. A weak one lets the system boil and push coolant out, producing overheating and coolant loss with a perfectly good gasket. It is one of the cheapest parts on the car
  • An external leak you have not found. A weeping hose, a radiator seam, a heater matrix or a water pump seal all lose coolant, and a slow leak evaporates off hot components without leaving a puddle. A cooling system pressure test finds these in minutes
  • Mayonnaise under the oil filler cap alone. On a car doing short winter journeys that is condensation in the coldest, least ventilated part of the engine, and it means very little. What matters is whether the same emulsion is on the dipstick and through the oil

There is a fourth on diesels with a liquid-cooled EGR cooler: a cracked cooler lets coolant into the exhaust stream and produces coolant loss and white smoke with a healthy head gasket. It is worth ruling out before anyone takes a head off.

How long can I keep driving it?

The honest answer depends entirely on which breach you have, and two of the five cause serious secondary damage.

Coolant entering a cylinder — stop now. Coolant washes the oil film off the bore, which accelerates wear directly. Worse, if enough collects while the engine is switched off, the cylinder cannot compress it on start-up. That is a hydraulic lock, and it bends connecting rods — turning a head gasket into a bottom-end rebuild in the time it takes to turn the key.

Coolant in the oil — stop now. Milky oil is not lubricating oil. Every mile driven on it is bearing wear you are paying for later, and it also brings sludge in the galleries forward.

Overheating — stop immediately, every time. Continued overheating warps the head further, so a head that could have been skimmed for £90–£200 becomes one that must be replaced for £400–£1,000. What to do in the first five minutes matters here, particularly the part about not opening the expansion cap on a hot engine.

An external weep — days or weeks, watching the level. Unpleasant, not catastrophic.

On sealer products: occasionally useful as a short-term measure on a low-value car about to be sold or scrapped. They can also block the radiator and the heater matrix and make the proper repair messier and more expensive. They are a deferral, not a repair, and worth using only with your eyes open about the trade.

Why quotes vary by three times

Two garages can quote £700 and £2,100 for the same car and both be quoting honestly, because they are quoting different jobs. A head gasket price is only meaningful alongside what it assumes, and these are the questions that expose the difference.

  1. Is it being proved before the strip, or diagnosed from symptoms? A combustion leak test and a cooling system pressure test cost £39–£79 together and stop a weeping hose being quoted as a head gasket
  2. Does the price assume the head is straight? It usually does. Ask what happens if it needs skimming, and what happens if it is cracked and needs replacing — those are £90–£200 and £400–£1,000 respectively
  3. Are new head bolts included? Most modern engines use torque-to-yield bolts, deliberately tightened past their elastic limit so they stretch permanently. They are single-use. Reusing them is a guaranteed repeat failure and a very expensive way to save on parts
  4. Does the timing belt or chain have to come off? On many engines it does, and if so, a fresh belt kit while it is apart is far cheaper than paying that labour again later
  5. Is the cause being fixed? Almost every head gasket we replace began as a cheaper cooling fault that was driven on — a hose, a thermostat, a fan, a cap. Fit a new gasket and leave that alone and it goes the same way
  6. Is the coolant being replaced, bled properly and heat-cycled? An air lock after a head gasket job overheats the engine again on the way home

A figure given without answers to those is an opening number, not a quote. Asking them is reasonable and any garage doing the job properly will welcome them.

Engine layout is what moves it most. A V-configuration engine has two heads and the cost reflects that. Expect one to three days, and add a day if the head goes away for skimming or crack testing. It is not a wait-while-you-do-it job under any circumstances.

Is it worth repairing?

This is usually the real question, and it deserves arithmetic rather than sentiment.

Compare the repair against what the car will be worth after it, not before. A £1,200 repair on a car worth £1,500 running is not a £1,200 decision — it is a decision about whether you want to own a £1,500 car for £1,200. Sometimes that is genuinely the right answer, because the alternative is a £6,000 replacement with its own unknowns. Sometimes it is not.

Four questions that settle it more reliably than the number does:

  • What else is due? A car that needs a head gasket, a cambelt and a clutch inside the year is three bills, not one, and they should be added up together before any of them is agreed
  • What is the structural condition? Sills, subframe, brake lines. A mechanically repaired car that fails its next MOT on corrosion has cost you the repair and the car
  • Do you know why it failed? If it overheated because of a neglected cooling system, that is fixable. If nobody can say why, the new gasket is a gamble
  • How much of the car do you actually know? On a car you have owned from new with full history, a big repair is an investment in a known quantity. On one bought six months ago, it is not

A replacement engine is sometimes cheaper than a thorough repair, particularly where the head is cracked, the bottom end has been run on milky oil, or the engine is a common one with a good supply of low-mileage used units. It is worth asking for both figures rather than assuming repair is the only route.

And the uncomfortable one: sometimes the answer is that the car has reached the end. A garage willing to say so plainly is worth more than one that quotes the work and lets you find out afterwards.

The Birmingham pattern

Almost every head gasket we see began as something much cheaper, and the place it usually began is stationary traffic.

At road speed a large volume of air is forced through the radiator, so a cooling system running at reduced capacity copes and the driver notices nothing. Sitting still on the A4540 Middleway, on the Expressway approaches, or in the evening queues around Spaghetti Junction, there is no airflow at all — every bit of cooling depends on the fan, and the engine is still making heat.

So the marginal thermostat, the tired fan and the silted radiator all reveal themselves in the same conditions, and they reveal themselves as a gauge creeping up in traffic. That moment is the cheap one. What happens in the next few miles decides the bill.

If your car has ever crept up in traffic and settled once moving, treat that as the warning it is. It is almost always inexpensive at that stage.

When should you call a garage?

Stop driving and ring if the oil on the dipstick is milky, the expansion tank bubbles with the engine running, or the temperature gauge is climbing. Those three are the ones that get more expensive by the mile.

Book a test rather than a repair if coolant is disappearing and you cannot find a leak. A combustion leak test and a pressure test are under £80 together and they are what separates a hose from a head gasket — a difference of more than a thousand pounds.

Ask for a compression or leak-down test if you have a persistent misfire that has survived plugs, coils and injectors, particularly on two cylinders next to each other.
